Get in Your Helicopter: Work On the Job, Not Just In It
Pull up last week's calendar and put a letter next to every block. I for the hours you spent working in the job — chasing the supplier who shorted the order, walking a punch list, patching a schedule somebody else broke. O for the hours you spent working on it: figuring out why that supplier keeps shorting orders, why that crew's punch lists always run long, why the schedule has slipped on four jobs in a row.
Most owners who do this come back with something like 51 and 4. A few come back with 55 and 0, and those are almost always the ones who tell me they don't have a problem finding work — they have a problem finishing it.
Nobody defends the 4. Almost nobody changes it either, because all 51 of those hours were real, urgent, and genuinely yours. That's the trap, and it has a shape I can draw for you.
It's a forest fire.
The trench and the helicopter
You're in a trench on a fire line, cutting a break. It's the right work. Somebody has to cut it, you're good at it, and the fire in front of you is real. From down there you can see about twenty feet of flame, your own crew, and the next hour.
What you can't see from the trench: which way the wind just turned, that the fire is about to jump the ridge behind you, that there's a subdivision four miles east with one road out, that the crew two ridges over is cutting a break in ground that already burned.
The helicopter sees all of it. Not because the pilot is smarter than you — because of altitude. From up there it's the whole fire: fuel load, wind, roads, and the neighborhood about to be in play. That's where the decisions get made. Send crews where they'll matter. Pull them off ground that's lost. Put water where it stops the spread instead of where the flames look worst.
Two things about that picture matter for your business. The first: the incident commander doesn't live in the air. He takes altitude, makes the calls, and comes back down. Working on the business was never about getting out of the work — it's about not making every decision from twenty feet of visibility.
The second: nobody in the trench can call for the helicopter. You have the keys, and you're the only one who has them. Every hour you're down there, nothing is in the air.
What altitude actually looks like
It isn't a whiteboard and a vision statement. From altitude you're looking for five specific things, and each one should come out as a sentence with a number in it.
- Where jobs stall. Not "we're behind." More like: on the last six jobs we lost nine days between the drywall inspection and the trades coming back.
- Which fires repeat. A fire that comes back isn't an accident, it's a process. Twice is coincidence. Four times is something you built.
- What lives in one person's head. If your best PM takes a job in Charlotte on Friday, what walks out the door with him?
- What you're going to stop doing. The bid you shouldn't chase, the trade you should stop calling, the service line that eats a superintendent and returns nothing.
- What prevention is worth. Which is arithmetic, and nobody runs it.
An hour of altitude that produces a plan produced nothing. It has to produce a decision — something that's different on Monday.
Run the numbers on prevention
Take one repeating fire. Say it's rework: a wall framed to a superseded plan revision, an order cut against last month's price, an inspection failed on something you already knew about. Put your real number on one event — material, labor, days lost. Call it $2,800 and two days.
Once a month, that's $33,600 a year and 24 days of schedule. Now price the fix. It's rarely a platform — it's one changed step, one checklist, one person who owns plan revisions. Six hours of your time and an afternoon of everybody else's.
Written down, that trade is obvious. It almost never gets written down, because the fire has a name and a date and prevention doesn't. Nobody thanks you Friday for the rework that didn't happen. You count it yourself or it never shows up anywhere.
The other half is your own hours. At $120 fully loaded, clawing back four hours a week moves about $24,000 a year of your capacity from fighting fires to directing them — and only if you spend it up there. Bought-back time that goes straight back into the trench was never bought.
The reason nobody takes off
The trench is rewarding. You're good at it, it's visible, everybody watched you fight the fire. Altitude is invisible, and the first thing you find up there is how much of the business runs on one person's memory.
Then the honest counterweight, and it's why "work on the business, not in it" has never been enough by itself: altitude without instruments is worse than the trench. An owner who takes a day off the line and comes back with a plan built on a hunch does more damage than one who never left — at least in the trench you're looking at the actual fire. The advice tells you to climb. It doesn't tell you what you're looking at when you get there, or where that picture comes from.
That gap is the one place AI is genuinely, unglamorously good.
Where AI earns its seat
Not as the pilot. As the instrument panel, and as the spotter that stays up when you come back down.
It reads the record you stopped having time to read. Your business already writes everything down — daily logs, POs, change orders, schedule updates, the thread where the supplier moved the price. Nobody reads it back. A model goes through six months of it in a sitting and tells you four of your six delays happened at the same handoff, and which one cost the most days.
It finds the weak point instead of the loud one. The fire you notice is the one burning now. The one about to light is sitting in the pattern: the same trade before every slip, the same vendor whose price moves after every bid, the same missing document behind every failed inspection. Weak points are boring and repetitive — exactly what people are bad at spotting and software is good at.
It writes down the process nobody has written down. Ask it to reconstruct how a job actually moved — from the record, not the org chart — and you get an honest process map, usually a few steps off from the one in your head. Then it proposes a change and, from that same record, tells you what the change would have prevented over the last six months. That's a recommendation you can price.
A fourth pays for itself on its own: the fifteen-minute brief. What moved, what's off plan, what needs you today. Not strategy, but it's the difference between checking in on the business and getting pulled back into it.
We use ours exactly this way. The agent that drafts vendor-priced POs from the truck, the permit tracker, the skills running estimating and scope drafting — none started because AI was interesting. Every one started in a helicopter hour where somebody found a fire that kept coming back.
Now the part that argues against us. A model will not decide. It ranks, flags, drafts and explains; the call stays yours, and it should, because it isn't the one carrying payroll. And it's only as good as the record. If your job history lives in text messages and a shoebox of receipts, the first thing you'll see from altitude is how little you can see. Worth knowing. No model fixes it — a written-down process does.
Monday
Block two hours. Same slot every week, defended like a client meeting, because it's the first thing you'll cancel.
Answer three questions:
- What stalled last week, and exactly where?
- What did we do more than five times?
- What caught fire, and what would have kept it from lighting?
Answer them somewhere a machine can read them, then put the record in front of one. You'll come out with a punch list. Rank it by payback — dollars and days, not how interesting the fix is — and work the top item.
The fire will still be there when you come down. That was never the argument for staying in the trench. It's the argument for the altitude, because up there is the only place you can see what's about to burn next.
